For over 20 years, I’ve navigated the dynamic landscape of the B2B food ingredients, AgriTech, and Biotech sectors, holding executive roles and witnessing firsthand the critical link between strategic acumen and human leadership. Quand j’ai décidé d’entamer un coaching avec Hanane, j’étais à un moment charnière de ma prise de fonction. Je venais tout juste d’être nommé directeur du groupe, avec une passation de relais extrêmement courte de la part de l’ancien directeur. Cela ne m’avait pas permis de prendre la pleine mesure des situations complexes, parfois laissées en suspens, ni d’avoir une vision claire des dynamiques internes à l’œuvre. Je me suis retrouvé plongé dans une organisation aux multiples enjeux, avec des tensions parfois larvées, des responsabilités multiples, et le besoin pressant de remettre du lien, du sens et de la méthode dans la gouvernance.

Comme beaucoup de dirigeants, j’ai vite ressenti cette forme de solitude décisionnelle, le poids des attentes, les urgences du quotidien, et la difficulté à articuler vision stratégique et pilotage humain. J’avais besoin d’un espace de recul, mais aussi d’un appui solide pour structurer ma posture, définir mes priorités et enclencher un véritable mouvement collectif.

Dès les premières séances, j’ai trouvé auprès d’Hanane un cadre de travail stimulant, exigeant mais profondément bienveillant. Elle m’a permis de sortir de la réaction pour entrer dans une action structurée et alignée. L’accompagnement d’Hanane a provoqué un premier déclic concret : tenter la création d’un comité de direction (CODIR), choisir les bons collaborateurs à y associer, structurer un pilotage collectif, et clarifier la mission du groupe.

Ce coaching m’a aussi permis de dépasser une difficulté structurelle de notre organisation : nos trois filiales  étaient très focalisées sur leur rentabilité propre, parfois au détriment de l’objectif commun d’insertion. Le travail mené m’a permis de réinjecter du collectif et de la coopération entre les pôles, avec des actions concrètes qui ont tout changé :

2 Réunions mensuelles entre encadrants et CIP, pour mieux cibler les profils, fluidifier les recrutements, et harmoniser les pratiques.

Présence conjointe sur les salons de l’emploi, pour renforcer notre ancrage territorial et nos capacités de recrutement.

Création de comités transversaux, pour favoriser les échanges inter-filiales et sortir des logiques en silo.

Formations internes croisées, pour renforcer la culture commune de l’accompagnement et professionnaliser nos pratiques.

Mais ce coaching ne s’est pas limité à des outils ou des dispositifs organisationnels. Il m’a permis de me transformer dans ma posture de dirigeant et de faire confiance à mon instinct. J’ai appris à mieux communiquer, à poser un cadre clair, à déléguer avec confiance, et à me dégager du « toujours tout faire moi-même ». J’ai aussi intégré l’importance de me préserver, de penser à mon équilibre personnel pour mieux accompagner les autres. Le simple exercice des « 3 kiffes par jour », proposé par ma coach, m’a permis de reprendre pied dans le présent, de me reconnecter au positif même dans les journées chargées, et de retrouver une forme de sérénité active.

Le climat s’apaise, lentement mais sûrement. Les tensions qui subsistent ne me déstabilisent plus : je les considère comme les signes d’un changement en cours, qui prendra le temps nécessaire pour s’ancrer, et je sens une meilleure circulation des idées, des décisions, et des responsabilités. Je n’ai plus besoin d’être partout : je suis là où je suis utile, avec plus de clarté et de recul.

À celles et ceux qui se demandent si ce type de coaching « vaut l’investissement », je répondrai sans hésitation : oui. Parce que ce n’est pas seulement un soutien ponctuel. C’est une transformation profonde, une remise en mouvement, un recentrage. C’est une façon d’honorer sa fonction de dirigeant avec davantage de justesse, de souffle… et d’humanité.
